Supply chains in medical technology: resilience as a strategic necessity

Medical technology companies that have historically focused their supply chains primarily on efficiency and cost optimization are coming under pressure. Previously, this was due to the COVID-19 pandemic; today, it is driven by geopolitical tensions, tariffs, and export controls on critical materials. These factors present the medtech industry with structural challenges. As a result, supply chain resilience as a potential solution is no longer an operational detail but a strategic task for management.

In recent years, major medical technology manufacturers have visibly restructured their global networks: locations have been closed, regional hubs established, and supplier portfolios consolidated. These changes are no coincidence, but rather a response to a fundamentally changed market environment. The message is clear: “business as usual” no longer works.

Pressure to act is also growing at the political level. The German industry associations BVMed and SPECTARIS are calling for an independent medtech strategy as a solution for Germany and Europe, including investment incentives for European production and a digital inventory platform for critical supply products. The European MDR increases requirements for transparency and traceability throughout the entire supply chain. At the same time, geopolitical shifts are forcing companies to rethink their dependencies.

In response, according to a market analysis, manufacturers are increasingly focusing on regionalization, dual sourcing, and digital management tools. The goal is to mitigate both supply disruptions and regulatory risks.

Resilience manifests itself in concrete measures, with leading manufacturers taking different approaches:

• BD (Becton, Dickinson and Company) is implementing predictive analytics for demand and risk forecasting

For many European medical technology companies, particularly small and medium-sized enterprises, individual disruptions are not the real problem. The challenges are structural in nature: fragmented supplier landscapes, limited internal resources, and a lack of transparency across the entire supply chain. Added to this are complex regulatory requirements that tie up internal capacity.

MDR compliance, inventory management, on-time delivery, and capacity bottlenecks are all interconnected. Companies that address regulatory and operational issues separately lose efficiency and oversight. As a report shows, many companies still have significant ground to make up in this area.

Purchasing and production managers can take these steps to strengthen their supply chains:

1. Transparency across the entire supply chain and processes is the necessary first step. This includes a clear classification of the supplier base: Which suppliers are critical, which are substitutable, and where are there single-source dependencies?
2. For critical suppliers, evaluation criteria, audit routines, and continuous monitoring should be established.
3. It is also important to ask suppliers directly: What emergency plans are in place, and what performance data is disclosed?
4. At the same time, it is worthwhile to manage safety stock more strategically, explore alternative transportation routes, and professionalize internal planning processes such as demand planning and S&OP (Sales & Operations Planning).

Those in the medical technology sector who invest now in transparency, strategic supplier partnerships, and digital control gain advantages in three areas: compliance, supply security, and market position.

The strategies of the major players – regionalization, dual sourcing, and data-driven planning – can also serve as a guide for mid-sized manufacturers.

At the political level, the call for a dedicated medtech strategy for Germany and Europe remains a key framework that links industrial policy goals with real-world supply chain challenges.
